Dead stock is a balance sheet problem wearing a marketing costume. Pouring prospecting spend on it usually digs a nicer-looking hole.
First, admit what “dead” means for you
Pick a definition and write it down. No sell-through in X days. Cover beyond Y months. Whatever matches your category. Arguments die when the rule is public.
Then pick a lane
- Clearance with dignity: honest discount, email + remarketing, tight caps
- Bundle: attach to a mover if margin survives
- Stop the bleed: no new paid attention; negotiate returns to suppliers if that is a thing in your world
What rarely works: cold prospecting with vague lifestyle creative and a silent hope.
Paid’s real job here
Retarget people who already know you. Use email. Use onsite merchandising. Cold traffic is for offers you can scale, not for penance.
If stock and ads never meet in the same morning view, dead stock keeps getting accidental budgets. That meeting is part of basic optimisation, not a special project.
Talk to finance early
Clearance is a finance decision with a marketing costume. Get agreement on acceptable margin before you write the ads. Marketing should not invent a discount that finance will hate on Friday.
Questions people actually ask
Can great creative revive dead stock?
Sometimes. Price and honesty revive it more often.
A clearance sequence that is not humiliating
- Honest site merchandising: “last pieces”, not fake urgency.
- Email and remarketing first — people who already know you.
- Tight paid caps if you need them; never open broad prospecting as penance.
- End date. Dead stock without an end date becomes culture.
Measure clearance like clearance
Do not judge a clearance campaign on the same ROAS target as full-price acquisition. Judge it on cash recovered, space freed, and whether you stop reordering the mistake. Different job, different scoreboard.
